Clarity Scoring: Why Measuring How Clear a Brief Is Changes the Work That Follows
Most teams start work without measuring whether it's ready. A clarity score makes the readiness of a brief visible - and changes what gets built, when, and how well.
Teams measure a lot of things.
Velocity. Burn-down. Cycle time. Throughput. Defect rates. Engagement. NPS. The dashboards are full of metrics about the output of work.
Almost nobody measures the readiness of the input.
That gap is where most projects quietly fail. A brief gets handed off, the team starts work, and only halfway through does anyone realise the brief was unclear, the outcome was fuzzy, or the assumptions were never surfaced. By then, the work that's been done is built on a shaky foundation, and undoing it is more expensive than fixing the brief would have been.
A clarity score is a way to fix that.
What a clarity score is
A clarity score is a single number that reflects how ready a brief is to become work.
It's not subjective. It looks at concrete signals:
- Is the outcome explicitly defined? Not just the activity, but the result.
- Are success conditions specified? What has to hold for the work to be considered done?
- Are scope boundaries clear? What's in, what's out?
- Have assumptions been surfaced? The hidden ones, not just the convenient ones.
- Is the brief specific enough to act on? Or does it depend on tribal knowledge to interpret?
The score moves in real time. As you refine the brief, it goes up. As you add ambiguity, it goes down. It's the writing equivalent of a spirit level: a continuous signal about whether the surface you're building on is true.
Why it matters
A clarity score does three things that change behaviour.
It makes readiness visible. Without it, "ready to start" is a feeling. With it, readiness becomes a number you can point at. You can have a conversation about whether 62% is enough to begin, instead of a conversation about whether someone is being too picky.
It surfaces gaps before they're expensive. An unclear brief at the start costs minutes to fix. The same brief discovered to be unclear three weeks in costs days, and sometimes weeks. The score makes the gap visible at the cheap end.
It builds a shared language. Teams stop debating whether a brief is "good enough" in vague terms and start asking specific questions: which conditions are missing? Which assumption hasn't been written down? The score gives everyone the same vocabulary.
Why AI is the right tool for this
Clarity scoring is not a feature you can build with regex.
It requires reading the brief, understanding intent, identifying what's been said and what's been assumed, and comparing all of that to a model of what a complete brief looks like. That's a job for a language model.
Specifically, AI is well-suited to:
- Reading a brief and identifying what's specific vs vague
- Surfacing assumptions implicit in the wording
- Suggesting the single highest-leverage refinement
- Doing all of this in real time, without slowing the writer down
This isn't AI as automation. It's AI as a quality gate - a thinking partner that reads alongside you and grades the surface as you write on it.
What it doesn't replace
A clarity score isn't an authority.
It tells you how clear a brief is. It doesn't tell you whether the brief describes the right work. That's still a human judgement: strategy, prioritisation, market context, organisational politics. A 100% clear brief about the wrong project is still the wrong project.
What the score does is remove a different kind of failure - the kind where the right idea ships poorly because nobody noticed it was under-specified.
The bigger shift
There's a broader shift hiding inside clarity scoring.
For decades, project tools have measured execution. Velocity. Throughput. Cycle time. All output-side metrics. Clarity scoring is an input-side metric - a measurement of whether the work is ready to begin.
Once you have an input-side metric, the conversation about projects changes. You stop asking "are we shipping fast enough?" first, and start asking "are we shipping the right thing well?" The answer to the second question is almost always more valuable than the answer to the first.
